Essential Retail vs. Discretionary Retail: Which Tenants Survive E-Commerce

The phrase ‘retail apocalypse’ is one of the most misleading simplifications in real estate commentary. Retail real estate has not collapsed — it has bifurcated. The retail that competes directly with e-commerce for discretionary spending — department stores, enclosed malls, fashion specialty chains — faces genuine structural headwinds. The retail that cannot be replaced by clicking a button — grocery, pharmacy, healthcare, quick service restaurants, dollar stores, auto service — is performing better than at almost any point in modern retail history.

The investor who understands this distinction has a significant advantage in evaluating retail real estate. The question is never ‘is this retail?’ The question is ‘can this tenant’s product or service be fulfilled by Amazon?’ If the answer is no — if it requires physical presence, immediate consumption, or professional service delivery — the retail is structurally defensible.

RETAIL CATEGORY E-COMMERCE RISK INVESTMENT THESIS
Grocery / Supermarket Very Low — daily necessity, fresh perishables, immediate consumption Anchor tenants driving foot traffic regardless of economic conditions
Quick Service Restaurant (drive-through) None — experience and immediacy cannot be replicated online Highest credit NNN tenants; long leases; drive-through premium
Pharmacy Low — prescription pickup and healthcare consultation require physical presence Healthcare adjacency creates sticky demand; NNN leases from investment-grade operators
Healthcare / Medical Retail None — cannot be done online E-commerce-proof; growing segment; premium rents
Dollar Stores / Value Retail Low — serves price-sensitive shoppers in underserved retail areas Amazon cannot serve sub-$5 dollar items economically; essential consumer staples
Fashion / Apparel High — Amazon and online fashion have commoditised most apparel Avoid unless exceptional location with strong traffic independent of the tenant
Bookstores / Music / Electronics Very High — category has been essentially eliminated by e-commerce Avoid. These categories no longer exist at scale in physical retail.
